Activity results:
1. Introduction of cross-docking warehouses, two in each regional center of Ukraine. One warehouse for spare parts, the second one is for tires. As a result, the speed of delivery to customers decreased from 3-7 days to 1 day.
2. Refusal to work with one transport company that provided transportation services exclusively and conclusion of contracts with 50 transport companies. As a result, not only transportation costs decreased by 10%, but the dependence on one company, which dictated the work terms, disappeared.
3. Provision of logistics services to partners and third parties.
4. Transfer of own transport division on GPS system of management and control, vehicles reconversion to compressed gas.
5. Transfer of the part of urgent delivery to a courier services. Contracts concluded with two major couriers who pick up goods from the warehouses on the EXW conditions. In this case, transportation costs of the company equal to 0, as the costs of courier services for urgent delivery are paid by customers.
6. Refusal of paper passes and introduction of an electronic badge, when a logistician can remotely create a pass for a car to run into any base of the enterprise.
7. Introduction of KPI-indicators system for the department management.
On the basis of this system a piece plus-bonus system of work was created. Refusal from pre-existing salary system as inefficient.
8. The opening of transit warehouses in Poland and Germany, where vendors from all European countries deliver goods under the CPT terms (Incoterms 2010), then the goods from these warehouses are delivered to Ukraine. The costs are optimized by 20%.
